[转帖]职业经理人雷区分析和对策

<p><font size="2"> 许多职业经理人在其一生中,往往会一不小心遭遇到雷区,轻则“伤筋动骨”,重则可能身陷囹圄。那么职业经理人会遭遇到那些雷区,该如何不遭遇和破解呢?</font></p><p><font size="2">  雷区一:贪污受贿等经济犯罪。</font></p><p><font size="2">  职业经理人在一个企业里面往往手握一定的权力,这就为其实施贪污受贿等经济犯罪创造了一定条件,尤其在管理不规范的企业里面。</font></p><p><font size="2">  职业经理人一旦遭遇贪贿受贿等经济犯罪的雷区,往往就会出现身败名裂,甚至身陷囹圄.</font></p><p><font size="2">  对策:这里讲的对策不是让职业经理人在出现贪污受贿等经济犯罪后如何去逃避法律责任,而是要告知职业经理人这种雷区是一种最可怕的雷区,是不能以身试雷的.</font></p><p><font size="2">  对于职业经理人来讲,最好的对策就是加强自身的职业素养和法律意识,要能抵制金钱的诱惑.</font></p><p><font size="2">  雷区二:仇恨心态下的过激形?</font></p><p><font size="2">  有的职业经理人在离开原工作的企业时或在企业工作时,与原企业发生过不愉快的事情,从而产生仇恨心理.所以当他到了一个新企业时,就会利用手中所掌握的资源对原企业采取过激行为.</font></p><p><font size="2">  在仇恨心理的支配下,职业经理人在新企业的工作的许多内容就可能针对原企业展开,甚至会提出利用手中掌握的新企业资源整垮原企业的想法和方案。例如:出在营销高管位置上的职业经理人,会做出如何瓦解原企业的重要客户和针对原企业的重点和根据地市场进行不惜一切代价的进攻;有的职业经理人会从原企业大量挖企业的核心人员等。</font></p><p><font size="2">  如果职业经理人在这种心态的支配去开展工作,往往会让自己和企业付出沉重代价。假如针对原企业的行动成功,原企业就可能会遭受重大损失,但是这样以来职业经理人就可能会把自己将来的路封死,一则今后哪个企业再聘用他就会担心自己也落个这样的下场,二则职业经理人现在所处的企业就会对他的人品产生怀疑,从而开始缩小他的权力,甚至尽快结束与他的合作;假如针对原企业的行动不成功(比如:原企业的基础比较扎实而且采取了一些有效的对应措施),则会给职业经理人落下不是根据企业的现有资源进行有效配置从而给企业带来重大损失的口实,而实际上职业经理人的这种在不正常心态下的资源配置的确容易导致企业的资源出现不合理使用的现象从而给企业带来损失。</font></p><p><font size="2">  对策:职业经理人尽管可能在原单位遭受了一些不公平的待遇会引起心理上的不平衡,但是职业经理人要学会进行心理调解,俗话说“冤家宜解不宜结”。同时企业在聘请一个职业经理人时是希望职业经理人利用自己所长来有效整合资源为企业创造更大的效益而不是让拿企业的资源去给那个企业赌气。因此当一个职业经理人到了一个新企业后一定要根据企业现有的资源进行有效整合,而不要轻易说出“几年打倒★★★”的“豪言壮语”。</font></p><p><font size="2">  雷区三:行业跨度太大情况下的跳槽。</font></p><p><font size="2">  俗话说“隔行如隔山”,说明了不同行业之间存在着一定的差别。尽管行不同理同,但是作为一个职业经理人,要想在一个行内做到游刃有余,就必须建立在对一个行业的充分了解的基础上。而不同行业之间的这一差别,却往往会成为职业经理人职场“滑铁卢”的主要原因。虽然许多企业会给职业经理人一定的熟悉时间,但是许多老板的耐性却不会很好,往往是职业经理人在还没有找到感觉的情况下,就已经离开了企业。尤其跨度太大的行业。</font></p><p><font size="2">  对策:人在一生过程中不可能不跨自己熟悉的行业去跳槽,但是要尽量首先选择离原行业比较接近或类似的行业,比如从事快消品行业的首先可以在快消品行业内行业来选择,比如从方便面行业到饼干行业。另外在决定到另外一个行业前,要有意识去接触这个行业的人并进行了解和熟悉。而不要一下子从一个行业跳到跨度太大的行业去。比如从快消品行业一下子跳到汽车行业等。</font></p><p><font size="2">  雷区四:没落的行业。</font></p><p><font size="2">  现在的社会可以讲变化太快,许多产品生命周期越来越短,替代品的出现速度也越来越快,比如传呼机行业到现在已经很少有人在用这一产品,一个再优秀的职业经理人恐怕对难以在这个行业有大的作为。作为职业经理人,到一个行业要处于没落或快速下滑的时候,就要考虑要尽快转型,选择一个有发展前途的行业去谋求发展,而不能和一个没落的行业一起消失。等这个行业消失了,再去熟悉新的行业,无疑会使自己付出太大的成本。</font></p><p><font size="2">  对策:职业经理人要明白,一个行业的大环境不是一个人的能力就能左右的。一个快速发展的行业往往能够成就一批优秀的职业经理人,而一个没落的行业往往会毁掉一批职业经理人。所以作为一个职业经理人一定要对自己所处的行业和其他行业进行分析。一旦发现这个行业就要没落,就要考虑新的出路。</font></p><p><font size="2">  雷区五:到达高峰正要衰落的企业。</font></p><p><font size="2">  企业的发展也有一定的周期,有的企业会在快速发展后进入停滞状态,有的企业会在高速发展后开始下滑或走向衰落。对于职业经理人来讲,在快速发展中的企业里往往会轻易出成绩,但是处于发展停滞、下滑或衰落中的企业,职业经理人往往会被背上经营不善、能力欠缺的口碑,从而对职业经理人的发展形成阴影。</font></p><p><font size="2">  对策:俗话说“良鸟择木而栖”,对于职业经理人来讲,对企业的忠诚固然重要,能否选择一个更能发挥自己能力而能很好出业绩的平台同样重要。因此作为职业经理人在选择企业时,就要考虑一个企业所处的阶段,尽量避开那些发展处于停滞、下滑和衰落的企业。</font></p><p><font size="2">  雷区六:业内口碑极差的企业。</font></p><p><font size="2">  只要一个企业存在,它的信誉和社会影响就都会存在。但是有的企业在发展过程中却往往不能形成好的口碑。出现信誉极差的情况,比如:无故克扣员工工资、承诺的东西经常不予兑现,甚至出现诈骗和其他违法乱纪的情况经常发生。</font></p><p><font size="2">  职业经理人如果一旦进入这样的企业,轻者会出现自己的经济利益受到损失,比如:工资被克扣、承诺的东西不予兑现,如果与这样的企业发生劳资纠纷,付诸法律,但结果往往会造成双输的局面,钱即便要回,也会付出时间的代价和造成其他的负面影响(因为外面的人不知道里面是怎么回事,恐怕没有那个企业希望出现自己的员工给自己打官司);重者可能被企业的违法乱纪行为给牵制进去。</font></p><p><font size="2">  对策:对于职业经理人来讲,最好的对策就是不与这样的企业打交道。因此在选择企业时,职业经理人首先要通过一定的渠道对企业进行一定的了解。对于信誉差的企业如果要进入,要首先把合同签了,最好先拿到一定的钱再干活,避免到时什么也得不到。</font></p><p><font size="2">  雷区七:用人心态过于急躁的老板。</font></p><p><font size="2">  有的企业老板,不能说不重用人才,对人才也可谓求贤若渴。但是心态往往过于急躁。人才到位以后,恨不得马上就让他们给自己创造效益,却不能给对方留出足够的施展才能的时间,于是就经常出现企业一直在换人的怪圈。</font></p><p><font size="2">  对策:一个企业人才流动是正常现象,但是如果老是在走马灯式的人,就说明企业的老板在用人上是有问题的。对于职业经理人来讲,这类的企业和老板尽量不要打交道,如果选择进入,那么最好把自己的施政纲领与老板达成一直意见,阶段性的目标实现要有时间的安排。</font></p><p><font size="2">  雷区八:拿别人的企业来“成就”自己的心态。</font></p><p><font size="2">  恐怕每个职业经理人到一个企业都希望自己能够开创一片新天地,都希望得到企业和社会的认可,以便功成名就。但是企业的老板和职业经理人所追求的东西往往会有差异。企业的老板往往比较现实,追求的利益最大化,那些把企业盈利不盈利无所谓只要能把销量做到多大或其他的老板,除非企业有阶段性的战略规划,否则那都是违心的;而职业经理人却往往会注意一些表面的东西,比如:我到这个企业一年时间内就把企业的销量增加了多少等等。于是有的职业经理人就会单纯为了企业的销售额和客户数量去透支企业的资源,造成企业的费用急剧攀升,利润快速下滑,甚至出现亏损超过企业的承受能力。</font></p><p><font size="2">  对策:职业经理人要树立一种正确的价值观,要明白职业经理人的最大价值就是要为企业的资产保值和增值负责任。要明白企业所有者的真正意图,即便是企业为了达到一定的阶段性战略目而允许企业出现一定的无利或一定的亏损的情况下,也务必要与企业所有者达成高度的一致意见,并且在企业的可承受范围内来运作。</font></p><p><font size="2">  雷区九:变化无常的企业和老板</font></p><p><font size="2">  这个世界唯一不变的恐怕就是变化,企业根据一定的情况和阶段作出一定的调整是应该也是必需的。但是如果企业变化无常恐怕就不是职业经理人的福音了,尤其是战略上的经常调整的让人摸不着头脑。</font></p><p><font size="2">  对策:对于这样的企业和老板,不打交道也可。但是如果遇到了,就要有足够的耐心和承受力,要经常和老板沟通使其尽量在正确的轨道上做一些局部和细节性的变化而不是经常性全面否定和变化。</font></p><p><font size="2">  雷区十:过河拆桥的企业和老板</font></p><p><font size="2">  过河拆桥性的企业和老板,往往就是功利性很强,用人的目的单纯就是为了利用,对他有用时什么都好,对他无用或用处不大时则一脚踢开。</font></p><p><font size="2">  对策:这类企业和老板也尽量不要打交道,如果打交道了,那就在自己对他还有用时,在工资和待遇上不要心慈手软,而不等自己在对方感到自己无用要踢开时人财两空。</font></p><p><font size="2">  雷区十一:在新企业死搬硬套原来的管理模式和行为</font></p><p><font size="2">  任何企业都有自己的特性和具体情况,而这些特性和具体情况就决定了企业管理的模式和行为的差异性。但是有的职业经理人却往往忽视这一点,到了新企业后不做具体的调研分析,而是硬把自己在原来企业学来的管理模式在新企业死搬硬套,并强行实施管理行为,结果造成水土不服。</font></p><p><font size="2">  对策:最好的管理绝对是针对企业的具体情况来实施的,因此职业经理人到了新企业后,一定要重视调查研究,针对企业的特性和具体情况来拿出可行的管理模式和方案。</font></p>
